Goal-setting theory, built by Edwin A. Locke and Gary Latham on research reaching back to the 1930s, holds that do your best is nearly useless advice because it has no external reference point. A goal creates a gap between a current and a desired state, and specific, difficult goals produce the highest performance, ideally set at the 90th percentile of difficulty for people with the needed skill. Goals work through four mechanisms: choice, effort, persistence and cognition. They depend on commitment and self-efficacy, which rise when a respected manager sets the goal or when people want to prove themselves, and on feedback, ideally ongoing process feedback rather than outcome feedback alone. Temporal motivation theory explains why distant goals lose force and why breaking them into proximal subgoals helps.
Andy Grove developed objectives and key results at Intel, and John Doerr carried OKRs to Google and the Gates Foundation. Google’s One Simple Thing initiative asked employees to set non-work well-being goals, such as leaving email at 6 p.m., with managers holding them accountable. A university intervention cut gender and ethnic minority achievement gaps within a year by having students write about their best possible life and plan for obstacles, a domain-general spread effect. The episode also covers the dark side: people near a difficult goal are more likely to cheat, and Ford’s push for a lighter, cheaper car led to overlooked safety measures. For complex tasks, learning goals work better than performance goals.
- Error management training reframes mistakes as useful data through planning, monitoring and evaluating.
- Randomized trials used goal setting in recovery for stroke patients with vascular cognitive impairment.
- In a basketball-passing video, only 6 of 28 observers counting passes noticed a woman with an umbrella; without the goal, everyone did.
- A learning goal example: discover 10 new strategies to build client relationships instead of land 10 new clients.
- A hybrid approach uses a learning goal to find the strategy, then a 90th percentile performance goal to execute it.
